  9. Totally, yeah. I mean, there's a couple of things that kind of also bake down into that profitability. One is like the customer acquisition costs. This is one thing which I just struggle with when I, you know, you walk around London, stay Ralph, and walk down my street, I see Zap, I see Gatir, I see Jify, you name it. They're just going through the roof on the cax. How do you think about bluntly resource allocation towards customer acquisition and lessons that you have in terms of what's worked for you?

  11. I had Simon from Rappi on the show, and he said that they define the driver success as four drops per hour. 12. You said there about the convenience element and the speed, and I think absolutely that is a big component of it. In terms of like delivering on that promise to the consumer, bluntly, you need a great driver acquisition network. How do you approach acquiring the first drivers? What's worked in terms of driver acquisition? What hasn't worked? And how do you think about that today?

  14. Do was very basic. We are doing it significantly different given that we look into every single neighborhood separately, given that we break down consumer interest. In terms of the catalogue management, I find that fascinating in terms of the level of personalization per hub basis. But in terms of just the scale, when I spoke to Nazim at Ghetti, he was like, you know, the lesson that we had is a thousand skews of entire catalog, too small, 2,000 too big, 1500 is the sweet spot. Have you found there is a sweet spot in terms of breadth of catalog that satisfies consumer demand?

2021-09-27 · The Twenty Minute VC · 20VC: The Rise of Quick Commerce and Why CPGs ARe Misaligned Being Powered By Ad Spend, The 5 Core Components Consumers Care About When Ordering Today & Why Amazon and Alibaba Will Not Be The Big Players in 10 Years with Ralf Wenzel, Founder & CEO @ JOKR · IDENTIFIED FROM THE TRANSCRIPT · source

  15. Your warehouses, your micro fulfillment warehouses is an output out of how you build your catalog. So the centerpiece of our company is the actual catalog management. The catalog management which determines what do we need to offer to the single customer groups and when do we need to offer that. So you can look into that a little bit, like imagine existing e-commerce companies. And I don't want to reference like any names, but exist e-commerce companies, offline companies even less so. They have a certain basically customer segmentation in place. They might segment customers into the younger people, the slightly older people, the people with a higher income, the people with a lower income. There might be like cultural aspects that play a role. And then they have a certain monopolized supplier base where they're sourcing products from some of the big CPGs. The level of personalization that they drive is what we consider to be often outdated characteristic because they can't personalize because they don't have access to the product because they rely only on the big global CPGs and the level of customer segmentation that they

  16. In terms of like building out the warehouses, the actual lease cost, the actual operating cost, and so on. And does that also allow us to basically capture a sizable customer base that from there on becomes self-sustainable in terms of keep on coming back, referring other customers, and basically establishing like a profitable business on a per neighborhood level? So we've been extremely data driven in pre-selecting the locations on where to roll out. And basically this data driven approach has been the ultimate guiding principle for deciding where to roll out and when. Can I ask you, we'll move to the consumer side soon, but I do have to ask in terms of lessons from building out these microfulfillment centers. When I had Raf from GoPuff on the show, he was like, our warehouse management system is front and center, one of our full moats in terms of the processes within microfilm and centers. Do you have any big lessons, observations now from rolling out many, many microfulment centers in terms of ramping efficiency and productivity within them? I think the way you have to operate

  17. Of the world, you see every city broken down into small micro areas, and we have then plugged into and accessed all kind of available databases that tell us about demographic information, density, retail distribution, retail consumption up to the presence of schools, universities, and other public and private institutions to drive conclusions out of it in terms of the relevance, and we call it the attractiveness score for building out an on-demand delivery business. our ability to capture a certain minimum market share of the total retail business in those type of small demographics and small neighborhoods and is that minimal market share that we could achieve based on those different parameters sufficient to operate our business efficiently in terms of like rider efficiency or like delivery efficiency in terms of generating the necessary volume that justifies basically the expenditure

  18. Micro fulfillment centers. You know, you will have many, many over time. What's the selection criteria for you when choosing different micro fulfillment centres to choose? So what we have done is, and I think that was one of the biggest learnings of the last 20 years of running consumer businesses, that every time we launched a new business and every time we got into like a new industry, we have become significantly more data driven. So I think this time now with us starting the Joker business and having learned from the last 20 years of building basically similar businesses, we've taken a very data-driven approach before we actually started rolling out the business. So one of the things that we have done was to break down the entire Western world every single city of the world into 300 times 300 meter hexagons. And we have developed our own iteration of a Google Maps type of tool and like happy to show that at a different occasion. So you can zoom into every single city.

  19. Push methodology they have CPG agreements empowered by advertising spend so they need to force and push products to the consumer and they do advertising themselves and they're stocking up significant bulk amounts of certain items and if you look into the inventory losses and the wastage costs of the likes of Walmart or even in Amazon or like normal supermarket chain, it's in the trillions of how much they're losing on a yearly basis of like food and other items that are actually being sourced and procured without having any relevance. And by looking into an algorithm based approach of what is it that the customer needs and when is it that the customer needed, we bring down inventory losses significantly and also respective wastage amounts which are not only having a positive contribution on basically the sustainability aspect of our business but obviously having a big financial component as well. Can I ask when we break the business down into its different components when we look at as you said they're kind of verticalizing the whole supply chain when we look at the

  20. Or marketplace type of businesses. So they rely on third parties, they rely largely on third party supply, on third-party distribution, on existing stores and existing supermarkets like the Instacart proposition, which is only based on third party supply. We are doing it differently because we become the supermarket, the wholesaler, the warehouse company, the distribution company, all as part of our company. And hence the profit pool that we have on the actual product margin is significant and significantly higher than with any comparable marketplace company. And that is the ultimate driving factor for basically value creation of our business. The second and almost equally important value driver is that by really figuring out what is it that customers want and when is it that customers need it. So we focus on relevance. We avoid significant inventory losses and wastages that most other retail companies have because other retail companies are basically working based on the

  21. Products become available from the producer to the actual consumer. It was mind blowing to me when I started to look into this industry in how complex, how cumbersome, how manual those processes are. The first and most important element of our business is to completely vertically integrate our supply chain processes and to take out all the different middlemen. The wholesalers, middlemen are other third party like warehouse distribution, logistical companies, and basically establish an access that is direct as possible with the actual producer. And obviously it's complex to do that. It requires processes. It requires technology. It requires an incredibly strong team. It requires a degree of innovation that to a certain extent has not been there. But if I'm able to go directly to the producer, then I tap into a product margin pool that is significantly higher than the product margin pool of existing retail companies. The dilemma of existing e-commerce companies is that they're working more as classified.

  22. And the very dynamic process of procuring products basically on the fly so that they only pass through our warehouses. There's so much for me to unpack here. I'm loving this. When you think about the absolute CPG advertising is the core of so much of the revenue stream through existing players, when you take that away though, that's a big loss of revenue, like potential revenue. And I guess my question to you is like, how do you think about value extraction given you're taking away what is traditionally one of the biggest sources of revenue? Because on a per order basis it's tough. And then is it own brand? How do you think about value extraction given that being taken? Yeah. I think, again, this is like one of the elements where the market investors and also the general public needs to get educated on because at this point of time, the dilemma that the retail industry faces is that it's built based on very manual, very complex, very inefficient and very loss making supply chain processes. If you look into how many times a single product rotates the globe until it finally arrives at the customer, how many people, how many parties are actually involved in making

  23. Advertising revenue either directly or indirectly by the amount of discount that is being granted by the CPG companies allowing then supermarkets and other retail chains to extract a specific margin out of that. We are turning it around for the very first time and creating the first real consumer-centric e-commerce company that only decides on personalization, curation, assortment, and procurement of products based on consumer demand and consumer demand is not only based on what is needed, but also when is it that customers need it. Based on that and given obviously our limited warehouse capacity because our system also relies on a network of micro fulfillment centers bundled together with larger distribution centers. So we are procuring directly into our micro fulfillment warehouses but also into our distribution centers, but we are doing that several times a day. So even though we have limited space, the amount of rotation and the amount of curation that we do towards the customer

  24. That they determine the level of personalization, they determine when do we procure and from whom do we procure. And they also led us to the decision of completely opening up our supply chain infrastructure to both the global suppliers as well as the local producers to democratize supply chain, which is not given in nowadays world because in nowadays world supply chains are monopolized, dominated by the large CPGs and they don't allow for a lot of opportunity for small and local producers to have equal and democratized access to the same consumer groups. So we are breaking with that tradition of existing commerce companies both offline and online commerce companies which are only a differently colored iteration of an advertising business. So whoever e-commerce company that you're looking at and whoever offline commerce company that you're looking at, they are largely driven by advertising and largely driven by advertising revenue.

  25. This really changes the challenge in terms of fulfillment, but then also the economics. Does it not? Well, I think there are like a lot of basically misconceptions around what are all these different new e-commerce players doing and like every company in that space finds a different angle and we can talk about that basically separately later at a later point of time. So what we are doing with Joker is to create a platform that resolves on all of the frequent and recurrent consumer demand for like consumer products, which means we are not only limiting ourselves to convenience products, we're not only limiting ourselves to like grocery products, but we're really creating an e-commerce platform that agnostic of the product category and agnostic to the amount of SQs that we're able to make available to customers to really care about what is it that customers want and when is it that they need it. And the intersection of what and when and the underlying algorithms that we build based

  26. Of those aspects together, and I'm just naming some few of them sustainability, local product offerings, personalization, instant delivery, all of those are just part of basically the requirements of a new and upcoming consumer generation that is currently not reflected consistently across any of the existing e-commerce or offline players. That's why looking at where consumer demand is and observing where e-commerce companies and how e-commerce existing e-commerce companies adhere to, this has driven our motivation and our passion to come up with a new generation of e-commerce platform and with a joker business, which is exactly resolving on those attributes of consumer requirements and consumer behavior. Ken asked, does that not just make your job harder? If we take like personalization and local brands, say, the model seems much more straightforward when you have very limited SKUs, you order in mass bulk from large suppliers, you can get economies of scale from doing so. When you think about personalization, local brands,

  27. As a team, a natural progression of our interest and of our motivation. You said about the natural progression. I mean, what was intriguing for me was seven years from founding a food panda in terms of the incredible journey you had there. What were your big takeaways from food panda that you think you've applied to Joker? I think we see in the world certain secular trends. And we've also observed over the last 20 years that consumer behavior is changing and it's changing at an accelerated pace. And we're seeing that like over the last few years, consumer behavior has shifted even more towards personalization, even more towards instant delivery as spontaneous purchase decision. Consumer behavior has also changed towards more of a sustainability angle. So sustainability is not anymore like an abstract political concept, but it's part of consumer demand at this point of time. We still see that there is more and more appreciation for local products and local brands as well as opposed to global brands.

But to our episode today, and on Monday we had hands at GGV on the show, and he mentioned their latest investment in Joker. And I'm thrilled to have Ralph Wenzel, found and CEO at Joker join me in the hot seat today. For those that do not know, Joker is a global platform for instant retail delivery at a hyperlocal scale. To date, Ralph has raised over $170 million for the company from the likes of GGV, Balderton, Softbank and Kazakh, to name a few. Prior to Joker, Ralph spent close to seven years as the founder and CEO of Food Panda, as well as enjoying roles as chief strategy officer at delivery hero, interim chief product and experience officer at Wework, and even moving to the other side of the table as a managing partner with Softbank. But before we dive into the show stage, did you know that more than 80% of US public stock is owned by just 10% of Americans? This divide is even greater in the private markets.
